Self & manager review template workflows

Introduction

Self & manager review is to conduct an assessment of team members followed reviewer’s assessment. If needed one can involve HR in the process. Thus, this template has three stakeholders - Team member, Reviewer, and HR person (optional). There are three workflows for self & manager review as explained in Workflows section below.

This template also allows importing OKRs as a part of the assessment.

Team member assessment followed by Reviewer

Steps to understand the workflow

If the import OKRs is included in the template, form will be first sent to reviewer to import OKRs, once they import OKRs/skip importing below mentioned steps will follow.

  • The template will be distributed by UpRaise admin/users with sufficient permissions. Reviewer and team member will receive an email notification about the review form distribution. 

  • Firstly, the team member will do a self-assessment and share that with the reviewer. If needed, they can save it as a draft or share it right away. 

  • If shared by team member, reviewer will receive an email notification. Now reviewer assesses and responds to the form. They can save it as a draft and share right away. 

  • The team member will receive an email notification that reviewer has shared the form with responses and form is ready to be signed off.

  • Before that, both the team member and reviewer should sit together and discuss their respective responses in one-on-one meeting. 

  • Now the team member has to sign off the form first and the reviewer will receive an email notification that form has been signed off by Team member and reviewer also signs off the form/

  • When the reviewer is signing off, if there are any questions under reviewer remarks tab, they will have to be responded to by the reviewer. Once signed off, this part of the form will not be shared with team member and it will remain only between HR person and reviewer.

  • If there are are any questions in HR remarks tab, HR responds and form is marked as completed.

Form statuses involved according to this workflow

  • Import objectives -  When objective import is applicable and reviewer has not imported objectives in the form.

  • Not Started - Once the form is distributed and no action is taken by the team member.

  • Team Member - In Progress - When team member starts self-assessment and saves the form as a draft.

  • Team Member - Shared - When team member is done with self-assessment and shares form with reviewer.

  • Reviewer - In Progress - When reviewer starts reviewing form shared by team member and saves his side as a draft.

  • Reviewer - Shared -  When reviewer completes his review and shares it with team member.

  • Team Member - Signed Off - When team member agrees upon responses given by reviewer and signs off the form.

  • Reviewer - Signed Off -  When reviewer adds his/her remarks in reviewer's remarks section (if required) and signs off. 

  • Complete -  HR user adds their remarks (if required) and clicks on complete.

  • Reopened -  When HR person reopens form for some reason.



One-on-one discussions

This workflow can be typically used when you wish to conduct a performance review of the team member and there is no HR interaction in the process.

Use cases of such reviews are weekly manager & team member discussions, monthly or quarterly manager and executive discussions on the ongoing work.  

Steps to understand the workflow

  • The template will be distributed by admins or user with sufficient permissions. Reviewer and team member will receive an email notification about the review form distribution. 

  • Both team member & reviewer can respond to the form at the same time. If needed, they can save it as the draft and share it later. 

  • If the team member submits the form reviewer gets an email & vice versa. Once the form is shared by one party, another party can view responses of that shared form. 

  • Both of them can edit their responses before signing off the form even after sharing it. 

  • Then both team member and reviewer are supposed to sit together and discuss the review, if they agree with each other they can sign off the form. 

  • Once the form is signed off, it is automatically marked as completed and will be assigned to the admin who had distributed it.

  • Team member & reviewer shared -When both, team member & reviewer have submitted/shared responses.

  • Team member - Signed off - When team member agrees upon responses given by reviewer and signs off the form.

  • Reviewer - Signed off - When reviewer also agrees with responses given by team member and signs off the form.

  • Complete - When both team member and reviewer sign off form. 

 

Team member and Reviewer in parallel

In this workflow, both the parties, i.e. team member & reviewer can answer their questions in parallel.  This is helpful when team member & manager respond to the questions independently unlike in first workflow where team member has to complete their part and then the only reviewer can answer his questions. Thus no specific steps involved in this workflow. Once the form is distributed both can respond in parallel.

Form statuses involved according to this workflow

  • Import objectives - When objective import is applicable and reviewer has not imported objectives in the form.

  • Not started - Once form is distributed and no action is taken by a team member or reviewer.

  • Team member started -  When only the team member has saved a draft.

  • Reviewer started - When only the reviewer has saved a draft.

  • Team member & reviewer started -When both, team member & reviewer have saved drafts.

  • Reviewer submitted -When only the reviewer has submitted/shared responses.

  • Team member submitted - When only the team member has submitted/shared responses.

  • Team member & reviewer shared - When both, team member & reviewer have submitted/shared responses.

  • Team member - Signed off - When team member agrees upon responses given by reviewer and signs off the form.

  • Reviewer - Signed off - When reviewer also agrees with responses given by team member, adds his/her remarks in reviewers remarks section and shares with HR person and signs off the form.  

  • Complete -HR person (Who had distributed that form) adds HR remarks and clicks on complete option.

  • Reopened-  When the form is reopened for whatever reasons.
